CHALLENGE
A Shah Alam-based SME distributing consumer products to retailers across Selangor was experiencing inconsistent outbound performance — despatches that should have gone out by 2pm were regularly leaving at 5pm or later. The operations team knew there was a problem but could not pinpoint where the time was being lost.
ENGAGEMENT
Eaveston ran the Outbound Cadence Workshop over three weeks. The first workshop mapped the current outbound sequence in detail, tracing each step from order receipt. The observation identified that documentation sign-off was adding 45–90 minutes to most despatches. The second workshop revised the sequence with the team and produced a written cadence reference.
OUTCOME
Within six weeks of implementing the revised sequence, the operations lead reported that around 80% of despatches were leaving before the 2pm target. The documentation sign-off was restructured so that it no longer held up the despatch queue. The cadence reference is now part of onboarding for new warehouse staff.

CHALLENGE
A Klang Valley logistics firm with two warehouse sites was preparing to bring its operations under a new group structure. The incoming group management wanted an independent view of how each site was actually functioning before decisions were made about which practices to standardise. Internal assessments were seen as too close to the existing teams.
ENGAGEMENT
Two Single-Site Observation Notes were commissioned — one for each warehouse. Each note was produced independently, with separate site visits. The notes covered yard flow, inbound and outbound rhythm, documentation practices, and observations about team handoffs. Neither site team was made aware of what was written about the other.
OUTCOME
The group management used the two notes as a starting point for internal discussions about standardisation. Three of the documentation practices from Site B were adopted by Site A as part of the integration. The group subsequently engaged the Advisory Retainer to support the operations director through the six-month integration period.
